These months have been some of the busiest, not just in mod development but also in real life. I would like to take the time now to truly appreciate what we have accomplished as a small team. Where we were in November 2024 to now... it is truly amazing. Never would have imagined it. We are excited for the next 3 years.

With that being said, we could not do it without the donations from our Patreons and the constant support we receive from our community! If you like the direction of the mod, please consider donating through Patreon!

This will be a long post. You can find the vast majority of our progress thus far in this post. Is the game perfect? No, it is a constant work in progress that we hope you enjoy.

Reworked UI

Reworked Main Menu - Kysaro

Reworked Character Creation UI - Kysaro

A themed main menu with its own video and music, splash and loading screens, skill icons and character-creation screens. The default look is a watercolour wash with an ink line, and your own frontier is traced in a gold cord. Realm names are lettered across their lands, a message tells you when you ride into another realm, and at full zoom-out a parchment map of Middle-earth fades in. G switches map modes and M hides the borders.

Realm Borders - Dynamic to the active actions in game

Full Zoomed Out

Creatures

This quarter brought a hill troll, spider broods that hunt on their own, a dwarven war ram, Mirkwood's elk and moose, and archers on the mûmakil. Almost every creature can also be hit properly now.

Trolls

New

Hill Troll for Mordor. It is far bigger than the cave troll, stands on its own skeleton and, since v2.0.32, swings its own war hammer instead of the cave troll's mace.

Brute Force: a two-handed smash that knocks back and floors every enemy in a ring in front of the troll, unless they block with a shield.

Both trolls have 200 HP, cost 50 war spoils to recruit, never carry a banner and stand wide apart in formation.

Cave trolls move and fight with a new set of 52 animations.

Fixed

A crash on a hill troll's first swing, and a crash one second into deployment caused by a troll head with no face morphs.

Cave trolls no longer stand around as town guards.

Spiders

New

Spider broods of Mirkwood. Up to four broods, each led by a pale broodmother, roam Mirkwood as bandits. Meeting one goes straight to attack or leave. In battle the spiders fight with no rider, hunting, biting and pouncing, and your troops target and kill them like any enemy. They count on the scoreboard and are never recruited or taken prisoner.

A new Creature Bandits group in Mod Options tunes their hit points, damage, cooldowns, knockdown and how many soldiers each bite, pounce and swipe can hit. Broods need a new campaign.

Two new spider mounts, Brown and Pale. The goblin Spider Rider line now has three ranks on progressively larger spiders.

Fixed

Spiders went from 50% to 97% hittable once their hit areas were refit to the body.

A mid-battle freeze around wargs and spiders. A dead creature's engine slot was being handed to the next horse that spawned, so the game asked a horse to play a warg bite.

Wargs

New

Fell warg for Gundabad, heavier and tougher than a common warg. Gundabad's three cavalry troops ride it.

The Alliance Wargs module was folded into the Armoury, so there is one fewer module to install. Existing saves are unaffected.

Fixed

Wargs rendered invisible or plain brown after a rebuild cost them their materials, physics and ragdoll. All three are restored.

Warg bites crashed the game.

A trace logging every warg bite (3,013 lines in one session) is gone.

Changed

Warg speed raised from 55 to 65.

War elephants, mûmakil and chariots

New

The war elephant's howdah crew is back and shoots from a moving elephant. The elite howdah is visible, and the elephant is 30% bigger.

Eight archers on the mûmak's war tower: five on the main deck, two on the upper deck and one in the crow's nest, all shooting.

Fixed

Arrows and blows no longer pass through the elephant's neck, legs and trunk. 48% of its body could be hit before, and 98% can be hit now.

Chariots went from 9% to 98% hittable.

A battle that ended with howdah crew still aboard no longer hangs.

Changed

Mount speeds retuned: elephant 30, mûmak 20, chariot 70.

Dwarven war ram

New

A rideable war ram for the Dwarves, with two mounts, an eight-piece barding ladder and a new Ironpass cavalry branch. Twelve lords across three frontier clans ride them. Before this, the Ram Rider career put dwarves on ordinary horses.

The ram is recruitable on the Ironpass line, which now runs four tiers further, and ram herders got their saddles back.

Ram bardings take your team colours.

Changed

The ram's head-butt hits a single foe for 40 to 50 damage through armour.

Speed raised from 53 to 55.

Mirkwood elk and moose

New

Mirkwood rides into battle on elk. Béleglas rides the great elk, twice the size of a horse, whose antler charge lands one lethal 60 blunt blow credited to the rider. Rôchenlas rides the new elk, and Thranduil and his lords ride the moose.

The elk and moose use 97 animations retargeted from two purchased animal packs.

Changed

The two test riders (Elk Rider and Moose Rider) were removed from the Custom Battle troop list in v2.0.32.

Every ridden creature

The elephant, mûmak, war ram and elk now attack under a player rider, as the warg already did. The blow and the kill go to the rider, the combat log names the right damage type, and the false "Crushed through!" message is gone.

Hill Trolls - WIP

Implement a new mesh from KEYforce

Implemented new animations

Implemented their own behavior tree

Rams - WIP

Implemented from the work of KEYforce

Two Rams

8 Ram Armors

Implemented custom animations for some attacks

Implemented behavior tree

Elk & Moose - WIP

Implemented two Elk meshes, one from Tom Shaw as a placeholder

Implemented Moose mesh

Implemented some custom animations

Elephants - WIP

Implemented elephant mesh and armors

Created a new system based on Artem's work that allows for ranged archers to spawn in the Elephant's howdah.

Mumakil - WIP

Implemented Mumakil mesh and armor from KEYforce

Created new system to spawn ranged units onto the Mumakil

Dual Wielding - Testing - Work in Progress - Yotthani

Game changing feature being tested right now. meter. A bar on the campaign map shows the Free Peoples against the forces of Evil. The Eye of Sauron sits on the left, the White Tree on the right and the One Ring is the slider. Click it for a breakdown of banners, leaders, allies and where the momentum came from.

Momentum comes from battles won, sieges and captures, raids, armies gathered and enemies killed. Taking part yourself multiplies the gain by 1.5.

When a settlement converts culture, its foreign notables are replaced by new ones of the new culture, and their workshops, alleys and caravans pass to the newcomers.

Changed

A month of peace to build. Isengard and Dunland now attack Rohan on day 30 instead of day 2, and the full war starts on day 44 instead of day 14. Existing players keep the old days unless they move the sliders.

The war is open-ended by default. Victory is opt-in under Mod Options, after a tester was hit by an abrupt "Long live Sauron!".

Raids were the biggest source of momentum and over-fed Evil, so their weight dropped from 200 to 50. Capturing a settlement is now the heaviest event at 400.

Khand is now Neutral instead of Evil everywhere.

Fixed

Saves stopped loading around day 50 because the momentum log grew too large. The log is now split up, and a repair tool shipped for saves that were already broken.

Momentum reset on every reload, the bar was stuck at one end, and the popup showed blank banners and garbled numbers.

A kingdom you founded never counted on the meter. It now sides with its culture.

One lopsided late battle could win the whole war on the spot.

Capturing a fief inside an ally's army counted for nothing.

🛡️ Enlistment (new in August)

New

Serve as a common soldier in a lord's party for a 365-day term. There are four ranks (Recruit, Soldier, Veteran, Sergeant), paid 5, 8, 14 and 22 gold a day from the lord's purse. If he is broke, the pay is held as arrears.

Choose Infantry, Archer, Cavalry or Support. You stand in his formation, and your assignment sets your training and the duties you are offered.

27 duties and camp incidents: 13 field duties, 11 camp jobs on a skill check, and 3 incidents over late pay or short rations.

The quartermaster issues a kit once per rank in your own faction's gear: 84 sets covering every culture at every rank. Since September the kits include weapons.

Battles score your kills, formation discipline and whether you fought your assignment.

The commander feeds you, shares his morale and heals you with his surgeon. Shore leave comes when the column stops at a town.

If your commander falls, you get a choice and seven days' grace instead of being cut loose.

Sieges you help storm advance the War of the Ring, and lords your column captures count toward your career quests.

Off switch under Mod Options > Enlistment.

Fixed

Joining your commander's battles had never worked, under any circumstances.

You deployed 20 units behind the line on a team of your own, while a rank-one recruit commanded the whole side.

You starved at 19 health a day, and your survival rolls ignored the surgeon, so serving made you more likely to die.

Asking to be released counted as desertion and forfeited your back pay.

Promotion stalled at Soldier because 8 of 13 duties were impossible at zero skill.

Crashes: after a hunt duty, after reloading into a commander conversation, when returning to the map after helping take a town, when a battle elsewhere ended as you joined yours, and when waiting in Minas Tirith after discharge.

You are no longer teleported between towns, yanked out of a live battle at high speed, or stranded after a siege.

A second campaign in the same session no longer inherits the first one's enlistment.

👑 Play as an existing lord (new in August)

New

At character creation, pick a lord of your culture from the ruling house, the clan leaders or the wanderers, and play as them. Taking over a house gives you their face, race, gear, skills, clan, fiefs and throne.

Adopting a wanderer keeps your own clan and banner, so you start independent and are asked once whether to join your culture's kingdom.

Picking a lord skips the six backstory questions, and your career choice carries over.

Sauron and the Nazgûl can be picked behind a toggle that ships off. A dark lord you play loses his capture immunity.

Taking over a lord who was not the clan leader makes you the leader.

A taken-over clan's party size scales to the base-game limit, controlled by a new dropdown.

Fixed

The preview changed the face but not the race. Isengard's Uruk-hai lords failed, and Isengard now offers the orc race at creation.

Taking over a lord broke every tooltip in the game.

A kingdom vote that was already decided froze the game after a takeover.

"Return to Army" stranded you inside a town when the army was not there.

🏕️ Camps, refuges and supply lines (new in August)

New

Field camps. Pitch a camp on the map, with a timed raise and a progress bar. Field and fortified camps give morale and forage grain. Ambush and lookout camps need the right terrain.

Refuges. Raise a finished camp into a permanent base with a garrison, prisoners, a stash and a warden, then upgrade it from Refuge to Stronghold. Defenders get a damage bonus and a militia rallies to it.

Supply lines. Order a convoy from a town, castle or friendly lord. The goods come from that place's real market stock and the troops from its actual volunteers, and you pay when the caravan sets off.

Since September, the supply order screen has a search box that finds who stocks a good across every market, nearest first.

Fixed

Your first camp looked like a frozen game, because its menu stopped time. Setting up camp now returns you to the map, and the foraging counter moves.

A new campaign inherited the previous campaign's camps.

Dismantling a refuge killed its warden, and founding one could leave you in a dead menu.

Supply lines duplicated goods out of nowhere and charged you before the caravan existed.

👁️ Sauron and the Nine

New

Aura of Unnatural Dread. The Nazgûl and Sauron drain the morale of nearby enemies until the formation breaks, and then the panic spreads. It takes sustained contact: about 30 seconds for a line infantryman and nearly a minute for a veteran, so you can walk a formation out of it. Elves take 40% of the drain and dwarves 50%, an elven hero never breaks, and the player is immune.

Signature strikes. Sauron's overhead blow is a ground slam and his side swing is a sweep, each on its own cooldown.

The Nazgûl scream. An overhead or side swing rings out 6 m, knocks back, deals a fraction of the hit and drains up to 25 morale, on a 15-second cooldown.

Sauron and the Nine can no longer be taken prisoner. A lost battle leaves them fugitives who must raise a new army. They can still die in the fight, and this can be switched off.

Sauron now fights on foot as a towering race of his own.

The Nine have a race of their own and crush shields like orcs. Three wraiths that were defined twice and dressed at random are fixed for new campaigns.

Fixed

The wraiths drained morale during the deployment screen.

The signature strikes, the siege dismount and two other battle features were never switching on, because they waited for a signal the engine never sends.

🎖️ Battlefield promotions (new in August)

New

Raise a veteran line troop into a named companion who keeps his gear and has skills that fit his level.

Merit is earned only in fights you win without heavily outnumbering the enemy.

A promoted companion can be sent back to the ranks.

Changed

The merit threshold was raised fourfold, so promotions are rarer. Declining is remembered instead of being asked again after every battle.

Fixed

Orc, Uruk and goblin players never got an offer. Every soldier race can now be promoted.

Dismissing a promoted companion no longer breaks the campaign.

📜 Careers

New

A new career screen with a diamond layout, an icon for every choice, an Active Effects panel and bronze, silver and gold tiers. It adds an energy bar, one keystone per tier, an unspent-points badge, and keystone icons on all 50 careers.

All career abilities have new 256×256 icons, and the battle HUD is more compact.

Shâghâna and Âbanissa had no careers and now have three each, so every playable culture has its own.

The career ability key can be rebound. It used to be fixed to V.

Changed

Balance pass: troop damage bonuses went from 3–20% down to 2–8%, and max health from 25–100 to 5–10. The health bonus now applies on the campaign map too.

Career starts give you your culture's lowest troop gear. 33 of 40 careers used to start in vanilla Calradian gear.

Mislabelled "troop regeneration" pips now read "troop survival".

Fixed

Both orc cultures were selectable but gave nothing: 96 backstory lines had never been wired up, and they had no starting gear or money.

Cave Troll Master could be picked but granted nothing.

A phantom career ate your first career point on every new campaign.

Cavalry mount bonuses now reach the mount, and typed damage resistances and extra javelins now apply.

The career screen collapsed on level-up and is now centred on ultrawide monitors.

⚔️ Combat

New

A combat feel pack with its own Mod Options group and master switch. Skilled fighters can crush through a block, AI orcs crush shields, javelins punch through shields, and charges knock men down by weight. Races differ: dwarves resist being crushed and knocked down, elves crush harder, and orcs and Uruk-hai swing harder.

Banner bearers. Formations raise their faction standard, carried by one of their own soldiers, so orc lines get an orc bearer and dwarf lines a dwarf. One banner per 10 infantry, up to 6 per formation.

Cavalry charges like vanilla again. A full gallop floors a man from any angle, and charge damage differs by culture through horses and bardings. Trolls, dwarves and Sauron resist it. Three sliders tune it.

Smart Cavalry AI (off by default): cavalry forms a line, charges, rides through and wheels round to come again. A second F3 charges at once.

Culture Doctrine (opt-in, off by default): each kingdom fights field battles its own way, with its own tactics, morale and readiness to rout. The dwarven wall and the elven ring race the enemy foot to high ground, archers take the flank and infantry goes for infantry.

Dead horses fade 5 seconds after they fall instead of littering the field, with a toggle and slider.

Changed

Troop Weight now actually switches off when you turn it off. Heavy troops take more party space instead of shrinking your party limit, and level 41+ elites weigh 3.0.

Upgrading a troop could lower its skills. All 698 upgrade paths were checked and 222 troops changed. Militia keep their authored skills and are two to four times stronger.

Fixed

Javelins ignored shields: a hit worth about 40 landed about 133 and carried through, and shields broke three times faster. Now at base-game parity.

19 maces across the orc, Uruk and Rhûn armouries shipped with a broken thrust that did zero damage.

Battle freezes in large field battles, caused by engine events arriving at the wrong moment.

The Extra Fast Forward button on the map bar now works, not just the E key, and the time keys can be rebound.

🏰 Sieges

New

Four siege scenes join the Custom Battle picker: Westoft, Western Moria, Dol Amroth and Minas Morgul.

Fixed

Crashes on banner-bearer spawn in sieges (two separate causes), and on the first siege where cavalry AI ran.

Sieges with Dunland troops loaded forever, and so did battles against Rhûn, because of weapons with missing collision bodies. A guard now stops any battle hanging on a missing body.

A crash joining any siege at Rivendell.

A crash in the siege aftermath menu when you were not in the capturing army.

You no longer win towns from sieges you never joined. Actually taking part is what counts.

🏆 Tournaments

Fixed

Leaving any tournament hung for 30 seconds to 2 minutes. Exit now takes about 9 seconds, and a crash on exit was fixed too.

The Erebor tournament crashed repeatedly, and the winner panel crashed on Skip All Rounds.

An elf start's tournament loaded forever after a bow art update.

Arena practice fighters appeared as toddlers.

🤝 Kingdoms, lords and politics

New

Lothlórien gains 7 lords and 2 clans, for 10 adult lords. Rivendell gains Gildor Inglorion, Erestor and Lindir, for 20.

Captured fiefs are spread across clans, with nine sliders under Fief Grants. A ruling clan that holds most of the kingdom can no longer override the council.

Rulers introduce themselves with proper titles (King of the Mark, Brenin of Dunland, King of Dale and so on) instead of "king of the Vlandians".

Wanderers refuse to serve a player of the opposite alignment, so no more Aragorn in Mordor's service.

Changed

Lord skills were retuned culture by culture. Evil lords' Leadership came down hard, while the elves gained +100 Steward (+25 party size).

Starting gold and influence were retuned for every kingdom, and AI starting gold is now priced from what each culture's troops actually cost.

All 221 towns and castles have hand-set building levels. Capitals and legendary fortresses such as Minas Tirith, Barad-dûr, Erebor and Orthanc start maxed.

AI armies now fight on their own fronts instead of in one map-wide brawl.

Fixed

AI lord parties spawned with 500 to 3,000 troops and collapsed within a few ticks. Army sizes are back to base-game values, with bigger armies opt-in.

The kingdom vote window could never be closed when one vote followed another.

Free Peoples lords no longer marry orcs (Boromir had married a Misty Mountain orc).

Executing evil lords no longer sours relations with your Free Peoples allies.

Heroes were announced dead a day before they died, and some were announced twice.

A new campaign could crash within its first day, or loop forever on loading.

💰 Economy, recruitment and the world

New

Caravans range further, trade across the war and carry fuller loads. Free caravans visit Free and Neutral towns but not Evil ones.

Taverns sell local mercenaries, so Minas Morgul no longer offers a Calradian "Hired Pike".

Recruiting prisoners from your own culture or side no longer costs morale.

Culture conversion re-mans the garrison and militia with the new culture's troops, like for like.

New villages: nine for Isengard (Orthanc had one) and more for Serelond, Methir and Framsburg. New campaign only.

Some heroes raise their own troops: Faramir raises Ithilien rangers, and Sauron fields a host of Black Númenóreans and Uruks.

The special-resource cost of a troop now shows in its tooltip and on the encyclopedia troop tree.

Changed

Special-resource caps went from 400–600 up to 10,000, which finally makes the 2,000-cost mûmakil recruitable.

Town markets regenerate gold, so towns no longer stay broke.

Every kingdom gives its own troops as the vassal-oath reward, 6 of them.

Black Uruks are rarer in Mordor's towns and lord parties, so orcs and wargs make up the bulk.

The hideout boss fight is the boss and a few bodyguards (4 by default), not 20 to 90 men.

Fixed

70 of 72 towns started short of food and starved their garrisons.

Bandit warbands of 200 sat on caravans of 20 to 36 forever. Both are now sized against each other.

Caravans no longer leave a town and turn straight back.

The party screen showed 325 troops while only 159 fought. The counts now agree everywhere.

Militia was cut back to about 20 every day while the overlay showed +5.

Special-resource upkeep wiped troops after every battle. Upkeep is now shown, and zero-upkeep troops no longer desert.

"Hands for the Mines" and the other deliver-captives quests could never be completed.

A second campaign in one session inherited the first one's special resources.

🗺️ Map and interface

New

Game-menu links are coloured by faction, each of 20 cultures in its own style.

Settlement nameplates show friend and enemy again and are translucent like vanilla, with four sliders for colour and opacity.

Gondor's large town buildings and the Isildur statue on the map are updated, and the Helm's Deep walls have new assets.

Fixed

The distant map vista drew white or as a checkerboard when zoomed out.

Two castles were literally named "Castle E9" and "Castle G1" in every language. They are now Bergfast and Bagbúrz.

Khand's 44 settlements were tagged with the wrong culture and produced Easterling notables, volunteers and goods. This fix applies to existing saves.

A kingdom with no settlements crashed the daily tick.

🌐 Co-op

New

TAOM recognises the BannerlordCoop mod and stands aside instead of fighting it, and joining players get their character-creation grants.

Fixed

Solo players with a co-op mod installed had the War of the Ring rules silently switched off.

A co-op host turned every hero human, and joiners got the wrong race.

Dedicated servers crashed on boot.

Co-op is still not verified end to end.

🐉 Creatures

Campaign and world

Realm Borders. Kingdom borders are drawn on the campaign map and redraw as land changes hands. The default look is a watercolour wash with an ink line, and your own frontier is traced in a gold cord. Realm names are lettered across their lands, a message tells you when you ride into another realm, and at full zoom-out a parchment map of Middle-earth fades in. G switches map modes and M hides the borders.

Wild troll bands. Bands of two to four hill trolls roam as bandits. They have 300 HP and shrug off 70% of every hit instead of wearing armour. A new switch, Spawn Troll Bands, is on by default.

More spider broods. Up to twenty broods, spread across 47 settlements instead of 13.

Saruman the White at the head of Isengard, with new faces for Saruman and Sauron.

Gear and rewards

Gated armour and the town armoury. Heavy, elite and lord armour is no longer on every stall: a town sells heavy pieces at armoury level 1, elite at level 2 and lord kit at level 3. "Visit the armoury" upgrades a piece you carry.

The lord's gear ladder. Lord kit is earned slot by slot (hands, legs, shoulders, head, body, weapon) through deeds or lord's materials, which come from a new quest, The Deep Seam.

Named weapons. 27 hero weapons and shields now carry their names, including Tuor's two axes, Galadriel's sword and the swords of Fingon, Finarfin, Finwë, Ingwë, Túrin, Voronwë and Celegorm. They are never sold or looted.

The Mouth of Sauron's helm: a helm, hood and collar that leave his mouth exposed.

Troll gear can no longer be bought, looted, won or smithed.

Tournaments

Prizes are capped at heavy gear (light, medium or heavy).

A bet cap per round, set in Mod Options.

Renown and influence scale with how many heroes entered and with the host's culture.

When you join, you choose 1 of 3 prizes and 1 of 8 combat skills to train: 125 XP per round won, plus 250 for winning.

Playing as a lord

Pick any lord or lady of your faction on the faction screen and become that character, with their clan, kingdom, gear, skills and fiefs.

A lord you take over keeps their own treasury instead of resetting to starting gold.

Battles

Battle corpses fade. In field battles, sieges and sally-outs each body fades 60 seconds after it settles, and at most 25 stay on the field. Both values are sliders. This targets the mid-battle freezes on high ragdoll and corpse settings.

Hill troll attacks are being moved onto 30 new swing animations.

Edoras joins the Custom Battle siege picker.

Custom Battle sieges that never finished loading are fixed.
